I was the 11th place Invasion player at Tacoma running the WHT + Swarmlord, I'm glad you think my list is rad! I ran the WHT because I love the model, I like his rules, and I don't have two foot HT models to run one + Swarmy anyway.
You are absolutely right that I am reliant on not losing the WHT and Swarmy early, but I basically never did, it's not quite as knife's edge as it may seem if you use the terrain carefully!
The goal is to just stage the two tyrants in relative safety near the mid-board and to use my shooting/overwatch threat from the Fexes and moveblocking infantry/sporemines to create distance and control enemy movement. Then I can decide if I want to flood the center with my 4++ monsters and/or OOE+Fexes to threaten a primary lead, or if I just keep winning the war of attrition if my shooting is better than theirs (which it often is) and undercutting their primary with gargs/horms on the side.
Many of my games ended up in situations where the Hive Tyrant, the Swarmlord, OOE, and the Maleceptor (or at least 2-3 of these) were vibing all together in the middle on the end of turn three and most people just can't get rid of them fast enough because of the overlapping defensive disruption (-1 attack from the WHT, 2 built in FnPs and a FnP strat, -1 to hit from the Mally, OOE heals himself, Vect from Swarmy). Even if all of those pieces die by the end of the game, the Exocrines are usually still alive and firing the whole time, and I'm typically far enough ahead that they can't come back.
A huge piece of the list is the ability to use the WHT free strats to give the Dakkafexes sustained hits vs infantry and free overwatch, which amounts to basically 1.5 shooting phases per battle round that you can spam as long as your fexes are alive. I did this every possible turn into all sorts of targets. On day one I killed a kabalite squad + archon through the shadowfield with ease in overwatch. It's gross how hard this unit can spike with rerolls.
I did screw up in one game and lose my WHT early to a Necron DDA that just went off on me, but it didn't matter because he simply couldn't grind through Mally + Swarmy + OOE with the Exos in the back providing constant fire support.
