I know it is quite bad. Its my 1st time trying to assemble an army based on some models that I already have.

Why 3 biovores? Only one can do the action to spawn a mine, they aren't much good if they aren't spawning a mine. Alien Cunning is not great since most people play it as before the roll-off, I'd swap it for Perfectly Adapted and then throw Adaptive Biology on the Hive Tyrant; it is a fire magnet, and the durability is very good (without it the enemy can target the Tyrant First to limit your options for Will of the Hive Mind).

Other than those, will work decent enough as a starting point for an army.

With what would you replace 2 of them?

Swapping them 2x Biorvore out for 3x Zoans and 1x Pyrovore could be a good option. Another would be to upgrade the Lictor to Deathleaper and add 2 Lictors/Neurolictors. More Hormagaunts or Gargoyles is also an option.

The previous is good comments, but the big stand out for me: you have a lot of scoring/utility/tech options, very little direct combat units. I think the easiest (since IRL) and best would be to expand the 'fex unit to be OOE+2 carnis. Another exo or 'cepters are also solid.

Also the walkrant wants a gun instead of the scy tals (I'd go HVC), carnifex wants all the free extras, and probably not default loadout (claw+gun, though I have seen gun+gun with OOE which seems could be interesting). And more minor things, spinemaws on rippers for pistol actions (unlikely to come up, but no downside so...).

Yeah spore mines are garbage and the fact they got more expensive is one of the most baffling thing GW has done.
